Why Your Team Won't Execute Without You (And How to Fix It)

In this episode, we explore why teams sometimes struggle to execute without leadership involvement and why leaders may be too quick to blame execution itself. Often, the real challenge lies in unclear ownership, limited resources, competing priorities, or a lack of clear direction. We share a client example where repeated status checks and deadline pressure failed to solve the issue because responsibility had never been clearly defined. Along the way, we break down three essential delegation questions every leader should ask: What does success look like? When will it be completed? And will this person take ownership of the task through obstacles until it is finished? We also highlight how documenting expectations strengthens accountability, minimizes rework and repeated questions, and reduces the need for leaders to step in later. Episode Highlights & Time Stamps 0:07 Execution Starts Here 2:20 Name the Real Problem 3:20 Three Delegation Questions 4:40 Make Ownership Visible 5:57 Build Leaders, Not Dependents 🎯Key Takeaways ✔ Execution breakdowns are often not about effort or skill, but about unclear ownership and missing clarity from leadership. ✔ It's easy for leaders to blame "execution," but real improvement starts by examining how instructions, expectations, and responsibility were communicated. ✔ Many teams fail to act because ownership is assumed—not explicitly defined or confirmed. ✔ A common hidden issue is that leaders believe they delegated clearly, but team members may still lack clarity on what success actually looks like. ✔ Status checks and deadline pressure alone don't fix performance issues if responsibility was never truly assigned. Effective delegation requires three critical questions: ✔ What does good look like? ✔ When will it be done? ✔ Will you own it through obstacles until completion? ✔ Having team members articulate expectations back ensures alignment and reduces misunderstandings. Writing expectations down increases accountability, reduces rework, and minimizes the need for leaders to constantly follow up or intervene. Strong execution culture is built through clarity, not control. Ideal For: Founders, CEOs, executives, managers, and anyone committed to elevating their leadership capacity. You delegated it. You said it clearly. They nodded and then nothing moved.

Either they got it wrong, they just didn't get it done the way you wanted it done. Something happened. It fell apart. It's very easy to blame that on execution. A lot of leaders that I talk to as a CEO coach, founder coach, over the years, one of the first things they do is talk about how someone dropped the ball. So today, we're going to talk about why your team won't execute without you and how you can fix it. My name is Gene Hemmott. I have worked with founders and CEOs as their coach for about 16 years. And I've seen the patterns and I've created tools and created ways to help you. I'm going to share some of those insights today and one specific thing that will help you create

a team that executes on your standard so that you can have a team that does the work without you barking at them, without you babysitting adults. So let's dive in. First of all, you have to name the real problem. It's very easy to focus on they didn't get it right. That makes you the victim. There's no power in being a victim. Now, I have to say this to you because you have to look at yourself. If they dropped the ball, how did you contribute to that? And one of the things I've seen over and over and over is you weren't as clear as you thought you were and you didn't get them to actually take ownership. There was an assumption of ownership, but not an implied direct ownership. That being said, I'm going to help you with cleaning that up today.

Welcome to Growth Think Tank. This is the one and only place where you will get insight from the founders and the CEOs of the fastest growing privately held companies. I am the host. My name is Gene Hemmott. I help leaders And their teams navigate the defining moments of their growth. Are you ready to grow? One of the things that you want to think about first is if a project didn't move forward because they dropped the ball. What was the real reason? Was it they didn't have enough tools, resources? They didn't have enough time, they didn't, they were pulled in many directions? Or did they just drop the ball?

• 2:15Speaker 00

There's differences between how you handle this based on what was really going on. But if you say it depends on whether you show up or how you hold them accountable, then you want to make sure that you clean up your side of the street, as they say. So I'm going to help you do that to make things more clear and get them to take ownership. So I give you just a few questions, but here's a story from a client of mine. I've changed the name, but I'll just use Daniel. Daniel came to me, talented team, systems were written down on paper. And Daniel kept checking the status, nudging deadlines and seeing where things were getting stuck, where they weren't following through.

• 2:54Speaker 00

And he thought he was being a good leader, but what actually was missing was ownership was optional. Think about that for a second. Ownership was optional. It was assumed. And so when I started working with Daniel, we started cleaning up his language around the delegation or the empowerment of a task. And so that he got much more clarity around what needed to be done and who was going to own it. So give me, let me give you those three questions to, to really give you a grounding on this. And they're pretty easy questions, but we'll put them into the notes on the podcast. What does good look like? That first question, you don't want to assume it.

• 3:36Speaker 00

You want them to actually tell you back, what does good look like in this situation? And when you do that, hopefully they've got it clear enough in their mind that they can share back with you. So it's clear, so you know that you're in alignment. Now, if they didn't, you got to pause and maybe ask more questions or maybe go back and discuss what good looks like. But if they've got it, you move on to question two.

• 3:59Speaker 00

When will it be done? When you have a clear idea of what it is and when it will be done, they have clarity on what will happen. And the third question is where the magic is. Will you own it, including the obstacles, including the roadblocks, including the issues, however you phrase that? You want them to say, yes, I will own it. No, you may need to talk about what that means. Like, look, I anticipate this to be a little bit more difficult than maybe you're anticipating. Will you own it all the way through the end? I'm here to support you, but will you own it? And make sure you hit the deadline and make sure it really hits our standard or exceeds it? And you want them to say yes.

• 4:43Speaker 00

Now, the multiplier behind this is such an easy thing to do that we all miss so many times. We assume that we don't need to write it down. But it's really hard to make something accountable if it's not visible. And so when you ask someone to do something and you've got clarity on what good looks like, when it's going to be done, and are they going to own it? Is it written down so that both of you can point back to the things? And no one can say, oh, I misunderstood this. If you have all of those things, you have a much better cycle of execution inside your culture. Now, you may think this is overkill, but if you tell me, how much is rework costing you?

• 5:27Speaker 00

How much is you jumping in to save the day costing you time-wise? How many times are you having to jump in and answer questions that you shouldn't have to answer? That is also time that needs to be considered. So a little bit invested upfront will give you a lot more time. And then eventually they'll start getting it right. And if you're patient enough with this and you hold them true to these questions, then you will have a better execution across your company. So today, we've been talking about, you know,

• 5:58Speaker 00
